Leading from the right: understanding the divided brain

It’ll be ten years in October since Iain McGilchrist published The Master and His Emissary, his magisterial study of the division of the brain into left and right hemispheres and the impact of this division on Western civilisation. I began reading it in 2013 and have finished it in time for the tenth anniversary. Although McGilchrist writes well and lucidly, and although I devour books, I found this one a challenging read. I needed to take pauses from reading it to let its argument sink in. This isn’t just a reflection of my cognitive abilities. McGilchrist writes in ways that draw on both left- and right-hemisphere orientations. My struggle perhaps exemplifies his thesis that we have become inured to left-dominant ways of comprehending.

The outcome of 25 years’ polymathic scholarship, The Master and His Emissary cites 2,500 sources of neuroscience, provides a potted history of Western culture and philosophy from the Greeks to the present day, and displays refined critical appreciation of art, literature and music through the ages. Despite its challenging nature, it is widely cited in coaching and leadership circles, though often erroneously by those who take it to be a confirmation of pop psychology constructs of the left and right “brains” as having different functions: left for language, right for creativity, etc. Read More »

Britain’s duff leadership culture

The challenge of bringing fresh and adaptive leadership in a complex and volatile world is a global problem. But an insightful analysis by The Economist highlights distinctly British dimensions:

“Britain’s leadership crisis is rooted in the evolution of the old establishment into a new political class. This evolution has been widely hailed as a triumph of meritocracy over privilege, and professionalism over amateurism. In fact, the new political class has preserved many of the failures of the old establishment. It is introverted and self-regarding, sending its members straight from university to jobs in the Westminster village, where they marry others of their kind. It relies on bluff rather than expertise, selecting those trained in blaggers’ subjects like PPE and slippery professions like public relations and journalism (Mr Cameron worked in PR before going into politics, whereas Mr Gove and Mr Johnson, along with his brother, another Tory MP, were hacks).
“At the same time, the political class has abandoned one of the virtues of the old establishment. The old ruling class preserved a degree of gentlemanly self-restraint. Senior politicians left office to cultivate their gardens and open village fetes. The new political class, by contrast, is devoid of self-restraint, precisely because it thinks it owes its position to personal merit rather than the luck of birth. Thus meritocracy morphs into crony capitalism. Tony Blair has amassed a fortune since leaving office and George Osborne, Mr Cameron’s former chancellor of the exchequer, is following eagerly in his footsteps.”

The attitude described here infects leadership well beyond the sphere of politics. The Financial Times has described the rewards extracted by the top brass of the Crossrail project – where private sector executives have used a governance structure designed to limit political meddling to extract handsome rewards, despite failing to deliver the project this year as promised:

“The deal gave Crossrail’s bosses great freedom so long as they lived within their budget. They took full advantage, paying themselves handsomely. When (departing chief executive) Mr Wolstenholme left this year, he received £765,689, including a £160,000 bonus, and £97,000 for ‘loss of employment’, despite numerous signs that the project was unravelling. The previous year, he banked £950,000, including a £481,460 bonus.”

Duff leadership is a problem not just because it has adverse impacts on the issues it is trying to manage. The self-aggrandisement of the chumocracy combined with its ineptitude undermines people’s belief in change and thus their motivation to engage. Perhaps this accounts for the strange inertia as the country heads towards the possibility of a car-crash Brexit. We need a revolution of distributed leadership. Looking to the elite to empower activists is a waste of time. People of initiative need to come together in self-organising common cause to brush aside the narcissists whose reign has failed.

The oblique path to a better way

This is the third of a three-part series on the consequences of Brexit for leaders. Part 2 discussed the challenge of self-leadership to preserve ones values and imagine a better future.

In imagining a future that is better than demagoguery and despotism, we need to be patient with ourselves. The Brexiteers and the Trumpistas offer beguilingly simple plans. Our reticence is founded on the realisation that things are more complex. It is not a sign of ignorance but wisdom that the way out of this mess is not immediately apparent. We will reach the higher ground through persistent but adaptive intent – or, as John Kay would have it, by taking the path of obliquity:

“In obliquity, there are no predictable connections between intentions and outcomes. Oblique problem solvers do not evaluate all available alternatives: they make successive choices from a narrow range of options. Effective decision makers are distinguished not so much by the superior extent of their knowledge as by their recognition of its limitations. Problem solving is iterative and adaptive, rather than direct.”

Navigating dark times

This is the second of a three-part series on the consequences of Brexit for leaders. Part 1 explored the anxiety that political upheaval can evoke.

I am not in denial about Brexit. I am an enthusiast for the intent of the European Union, to work together to overcome nationalism and avoid war, but not for its sclerotic inability to reform itself. I accept that, for now, the Government is obliged to try to make Brexit happen. I could see some opportunity in this if Britain and its European partners were able to enter into negotiations fully engaged in understanding what the Brexit vote has to say to both sides.

But I am alarmed that leaders in public office are conniving with the populist mood to shut down collaborative enquiry as to what Brexit could be. Instead of bringing the nation together in common endeavour, the Prime Minister aligns with those who shout down any expression of scepticism and who inflame fears that the referendum result might be subverted.

I have no illusions about the shortcomings of the status quo ante. It’s long been our contention here at Vogel Wakefield that the socio-economic settlement of the past three or four decades has broken down and we are in the midst of an inter-regnum. The existing order suffered a collapse of trust after the financial collapse. Not just the banks but organisations of all descriptions and across sectors were revealed to be dysfunctional and self-serving. The system as a whole was seen to have been reconfigured around the interests of crony capitalism.

Morbid symptoms that precipitated Brexit

Britain’s vote to leave the European Union is easily the most cataclysmic political development of my lifetime. I have spent the last days stunned and despondent; absorbing the news more than making sense of it.

Although I count myself thoroughly European, it was not a foregone conclusion that I would vote Remain. It is self-evident that the EU, as an institution, is ossified and dysfunctional, incapable of addressing the seismic challenges it faces with the Euro or of mustering an effective humanitarian response to the refugees arriving at its borders. Conceived to heal division, the EU has become a wrecker of social democracy that has engendered extreme right-wing politics across the continent.

Such concerns did not persuade me, though, of the prospectus for leaving. That Britain’s economic interests lie in being part of the EU is a no-brainer. A bigger consideration for me was the case for staying engaged in Europe’s conversation, trying to keep it’s project for co-operation on the road. As the referendum campaign unfolded, the xenophobia and hatred stirred up by the Brexiteers dispelled any notion that there might be a decent argument for leaving.

Book review: Leadership for the Disillusioned by Amanda Sinclair

Amanda Sinclair published Leadership for the Disillusioned in 2007, shortly before the financial crisis that has done more than anything in my lifetime to undermine public trust in corporate leadership. It’s telling that the most resonant example she cites of leadership that chips away at our illusions is the collapse in 2001 of the energy company, Enron. The most resonant corporate scandal of its time, the Enron affair could nonetheless be explained away at the time as an isolated if grand case of fraud that didn’t call into question the contemporary view of corporate leadership as a largely benign practice that broadly benefits society. Since the banking crash, our social system has become more widely perceived as governed by an ideology of corporate self-interest that nearly brought society to its knees and continues to serve the enrichment of a tiny minority. Throw in (to name a few UK examples) the phone hacking scandal, the Mid-Staffs Hospital scandal and the Jimmy Savile scandal and, if there were grounds for disillusion in 2007, there is widespread acceptance now that leadership as traditionally construed faces a crisis of legitimacy.

Sinclair’s book brings home the extent to which corporate thinking shapes how we view leadership. We’re culturally attuned to a managerialist model that construes leadership as invested in figures of formal authority at the apex of hierarchies. Leaders are action-oriented and ego-driven, their self-regard pumped up by status or absurdly inflated remuneration. The trend towards authenticity in leadership is of a piece with such ego-massaging, encouraging managers to identify themselves with their work role and self-actualise by bending others to their agenda.

After the General Election, the forthcoming politics of organisation

Earlier this year, I attended a talk at the RSA by Frederic Laloux, author of Reinventing Organizations. Laloux was every bit as inspiring as I had hoped after reading his book. But what has stayed with me also was a throwaway comment by Matthew Taylor, chairman of the RSA and former advisor to Tony Blair when he was Prime Minister. Reflecting on the paucity of organisational life, Matthew observed that we need a politics of organisation. Yes, I thought, this is exactly what we need and, at last, people are beginning to get it.

The politics of organisation was, of course, one of many absences in the General Election campaign. One of the successes of three decades of neo-liberalism is that what happens inside organisations has been ruled out of court for politicians. But at the same time, organisations – particularly private corporations – have become increasingly central to how our society is, well, organised. Most of us work in large organisations to earn our living and, with the hollowing out of the state, depend on them for the delivery of our public services. And what is left of life is increasingly mediated by the likes of banks that are too big to fail, food retailers whose chains extend from the convenience shop to the out-of-town megastore, and global internet businesses such as Google, Amazon and Facebook. How we experience them as employees and consumers and how they impact on society in general are among the most significant influences on our lives.

In a profound and reflective piece, he discusses how the Watch (as opposed to the humble watch) represents the latest and most decisive step towards the creation of a neurotic age.

Key to this argument is the insight that technology is not simply an appendage to human life but changes what it is to be human. As Simon Western says, we are so affectively attached to the brands and products of the technology companies that they become a part of our emotional, physical and cognitive being. Apple is foremost in facilitating this attachment – with its celebrated competence in combining the disciplines of arts, humanities, science and technology in the service of the development of products to die for. But it is far from alone, as exemplified by the signal obssessions of our day: monitoring of Facebook, Twitter, Instagram or email; the pre-eminence of collecting selfies above experiencing life; or the quantifying of one’s lifestyle.

Michael Žantovský’s biography of Václav Havel is a striking portrait of moral leadership, compromised by office, but all the more admirable for that. Havel was the Czech dissident and suppressed playwright who led his country through one of the world’s few peaceful revolutions to become its first democratic president after the fall of Communism.

I’ve long been interested in Havel, one of the most significant political leaders of my lifetime. But there’s much to sustain the interest of the general reader: not least, the insider account of how the dissheveled, self-effacing Havel and his coterie of artists and intellectuals took office and toured the world, bewitching the likes of Mikhail Gorbachev and Bill Clinton.

Book review: Coaching and Mentoring: A Critical Text, by Simon Western

Simon Western seeks to challenge and expand our view about what constitutes coaching but, in so doing, he also challenges and expands received wisdom on what it means to be a leader in today’s complex and fast-moving organisations.

Coaching is a young practice, scarcely a profession. On the one hand, it has an inferiority complex in relation to other helping professions, particularly psychotherapy from which it takes much of its sense of good practice. On the other, it is rapidly being colonised by big management consultancies and business schools who recognise coaching’s threat to their turf. Talk of codifying what coaching should be through accreditation and even regulation is a sure sign of vested interests attempting to appropriate ground for themselves.

Western’s book, Coaching and Mentoring: A Critical Text, investigates coaching as it is practised rather than how it is conceptualised in the literature. The strength of this approach is that it resists the tendency to reduce and constrain how coaching is defined. Instead, Western celebrates its diversity – from new age influenced life coaching through to corporate coaching interventions with their solutions-focussed processes and returns on investment.

Book review: Seventeen Contradictions and the End of Capitalism, by David Harvey.

When I mentioned to people that I was reading a compelling Marxist take on the crisis in capitalism, I was not greeted with the warm curiosity that normally follows the mention of an interesting new book. In fact, most people looked at me as if I had ventured beyond the pale. Stalinism has much to answer for: not least, the blight it has put on open-minded critique of the conditions that prevail in liberal democratic capitalism.

I find this puzzling. Like many, I was sheep-dipped in Marxist analysis at university. Though I flirted with radical left wing politics as a student, having grown up with Czech heritage, I was all too aware of the failures and tyranny of life under what was termed “actually existing Communism”. Long before the European revolutions of 1989, I made my peace with the market economy. But I have retained a lifelong appreciation of the value of critique.

Seventeen Contradictions and the End of Capitalism by David Harvey exemplifies the insight that Marxist critique can still generate. A geographer by background, Harvey appropriates Marxist thinking and makes it his own, bringing a freshness that cuts through the common sense that our marketised, financialised society is the natural order of things.

This is the third and final part in my series on being and doing in coaching. In Part 1, I explained how I draw on mindfulness and narrative awareness in my work. In Part 2, I discussed the symbiotic link between being and doing, and the challenge to bring more of a sense of being to our doing.

Regular readers of this blog will be familiar with the critique of organisations that we have developed here: the idea that organisations could be less toxic places to work and could play a more positive role in addressing society’s problems. I don’t want to rehearse those arguments again but instead look at how they come out of the approach to coaching that I have been describing in this series. If coaching is, as I maintain, a way of facilitating unfamiliarity, it follows that it is potentially disruptive of the received wisdom in organisations – the things that are so taken for granted that it’s otherwise almost impossible to question them. By putting a premium on connecting with our embodied wisdom, our gut instincts and nagging doubts, it creates space to acknowledge the ways in which the things organisations ask of us might make us uneasy.

Where does received wisdom come from? Narrative theory tells us that it is shaped by the dominant culture of the age. In our age, the common sense is defined by neoliberalism: the idea that the market is the natural way to do things and, if we live with the consequences of the market, this will be better for everyone in the long run. More than that – and more pertinent to this conversation – it’s a common sense characterised by hyper-rationality in which the insights that comes from emotion, values and embodied wisdom count for little.

A Very Short, Fairly Interesting and Reasonably Cheap Book about Studying Organizations by Chris Grey took me back to my roots in sociology. It was a welcome, if disconcerting, journey which made me question whether, even from my critical perspective, I’m too complicit with the orthodoxy of our age.

The book deconstructs the managerialist consensus that construes organisations as being somehow apart from society, and amenable to direction in whatever way managers consider to be “efficient”. Efficiency, in this worldview, turns out to be the right of senior managers/shareholders to optimise the running of the organisation in their own interest. It does not lack an ethical claim. Taylorism, for example, freed factory workers from the tyranny of the gang leader and offered a fair day’s pay for a fair day’s work. But it led to a perverted extreme by which, to quote one of Grey’s contemporary examples, it can seem rational and legitimate to require machine operators to urinate on the spot in their clothes on the grounds that allowing lavatory breaks is too costly.

Book review: Reinventing Organizations by Frederic Laloux.

In the years since the financial crisis, we’ve honed a conviction here at Vogel Wakefield that the way most businesses and organisations are run is bust. Public distrust has been engendered not just by the financial crash but scandals in sectors as diverse as the health service, the media, supermarkets, the police and Parliament. Such is the depth of distrust that we envisage society eventually breaking decisively with the economic settlement of the past three decades. What the shape of the new consensus will be, who can tell? But the future surely entails profound changes for the way organisations are run. The public wants businesses to exercise greater stewardship of community assets and to operate in a more socially-oriented way.

If this vision sounds nebulous and, frankly, utopian, the exciting thing about Frederic Laloux’s book, Reinventing Organizations, is the detailed portrayal it presents of successful companies that are making real today the model of tomorrow. His view of the forces of change is broader than ours. Where we envisage this as a paradigm shift in contemporary capitalism, akin to that from social democracy to neo-liberalism thirty years ago, Laloux sees a fundamental shift in human development, the kind of shift that occurs as human consciousness develops. In this, he draws on the work of Piaget, Robert Kegan and, especially, Ken Wilber.

Last night, I attended a stirring call on the coaching profession to wake up and recast its responsibilities in relation to a world that is messed up and in crisis. The call was made by Aboodi Shabi, who one might reasonably describe as a leader of the coaching profession in the UK. Courtesy of a platform with the London Coaching Group, he extemporised on themes I have advocated myself, most recently in my presentation to APECS. But Aboodi made the case with a passion and bluntness that challenged me to stand up for this agenda with much greater clarity. A theme of the evening was how coaching could “come out” as a profession that engages with society’s problems. Aboodi’s message resonated with a good proportion of his audience, although it also provoked fear and dismissal among a vociferous minority.

How should executive coaches respond when the role of business in society is contested?

I’m looking forward to the APECS symposium on the future for executive coaching on 18th June. As part of a group working on the social and business context for coaching, I’ve submitted a discussion paper. I found it a useful opportunity to pull together the themes I’ve been developing at this blog over the past few years. I’ve been receiving a number of requests to access the paper even ahead of the symposium, so I’m posting it here with the following caveat: my thinking on this is a work in progress rather than my last word. Feedback, critical or otherwise, most welcome.

Anglo-Saxon capitalism is experiencing a shift in the socio-economic paradigm by which we organise ourselves. In the period after the Second World War, a consensus was established around social democracy, with its emphasis on welfare, corporatism and mitigating inequality. As this became dysfunctional, it was replaced by a consensus around free markets, managerialism and shareholder value which, itself, is now being called into question by systemic failure. What replaces it will be contested. It could be a more benign form of capitalism in which organisations accept responsibility for greater stewardship of the public realm or it could be something much closer to fascism or something else again. What role, if any, should coaches play in helping executives both to recognise the shift and to play a role in shaping a constructive outcome?

I’ve been reconnecting with my work on narratives in coaching for a seminar I held this week for a City law firm. I was struck by how the prism of narratives helps us understand the enduring power of organisational cultures that foster corporate scandals – and by the questions this raises for our ethical orientation as coaches.

The problem of dysfunctional organisational cultures just won’t go away. Dysfunction is such an anodyne word, it barely scratches the surface of the harm that is wrought by self-serving organisational cultures. This week we heard how a cover-up at the Care Quality Commission of its own failings in inspecting a hospital in Barrow contributed to the needless deaths of at least eight mothers and babies. An organisation that exists to protect the public interest in health care put protecting its own reputation above the safety of patients.

Purpose and values in the NHS

It was only last month that we were asked whether a hospital, of all things, would ever need to consider its purpose and values. To those outside the NHS, it is self-evident that a hospital exists to treat people’s health problems and to save lives. Yet today both Robert Francis QC and the Prime Minister have dispelled any notion that the NHS can currently be trusted to deliver such a purpose.

Introducing the final report of his inquiry into the Mid-Staffs hospital scandal, Robert Francis spoke of an NHS trust that “put corporate self-interest and cost control ahead of patients and their safety.”  Responding to the report, David Cameron condemned “a focus on finance and figures at the expense of patient care” in the culture of the NHS.

The facts of the Mid Staffordshire scandal were already established, in part by Robert Francis’s earlier inquiry but also thanks to the campaigning efforts of relatives of some of the hundreds of patients who needlessly died because of negligent and inhumane “care”.
